Loyalty consulting: customer loyalty that pays off
Customer loyalty costs money – for benefits, technology and operations. It only pays off if it measurably changes customer behavior: more repeat purchases, larger baskets, less churn.
ProNexum develops loyalty ecosystems in which customer experience, added value, services, data and – where it makes sense – a loyalty program work together. We advise retail, consumer goods, the automotive industry and media, from the first analysis to the decision paper for the executive board.
Loyalty program or loyalty ecosystem?
Many companies think of customer loyalty first as a program with points, tiers or coupons. But loyalty is created in many places: in the product, in service, in the app, in the store and in communication.
A loyalty program rewards customers for specific behavior according to fixed rules. A loyalty ecosystem connects all areas of a company that influence loyalty and aligns them with a common goal.
A program can be part of the ecosystem, but is not mandatory. Whether it pays off is shown by the business case.
Program view
Ecosystem view
| Criterion | Loyalty program | Loyalty ecosystem |
|---|---|---|
| Scope | One instrument with fixed rules, such as points, tiers or coupons | All areas that influence loyalty – including an optional program |
| Goal | Rewarding specific purchasing behavior | Strengthening the entire customer relationship and increasing customer value |
| Levers | Benefits, discounts and rewards | Product, price, service, experience, data, communication, partners and benefits |
| Ownership | Usually CRM or marketing | Cross-functional, from sales and service to IT |
| Success measurement | Program KPIs such as sign-ups, activity and redemptions | Customer value, repeat purchase, churn, revenue penetration and business case |
When companies bring us in for loyalty consulting
Building customer loyalty from scratch
You want to build customer loyalty systematically and need a target picture, added value and a robust business case before investing in technology.
Realigning an existing program
The costs of points and discounts are rising, the impact is unclear or members are inactive. We show what the program delivers today and where it needs to be adjusted.
Multi-partner program or own program
You face the decision between a multi-partner program and your own solution. We assess both options in terms of data ownership, costs and customer relationship.
Platform change and migration
A change of technology or service provider is coming up. We define requirements, support the selection and secure the migration of members.
Paid membership and subscription models
You are considering a paid membership model. We clarify which customers it pays off for and how it works alongside existing offers.
B2B loyalty
You want to retain business customers, specialist retailers or professionals. We develop solutions that fit purchasing processes and pricing systems in B2B.
What our loyalty consulting covers
We work along the building blocks of our loyalty ecosystem framework. Depending on the starting point, we begin at a different stage.
Strategy and target picture
Target groups, value proposition and the role of customer loyalty in the business model.
Concept and mechanics
Added value, services, partners and – where it makes sense – program mechanics such as tiers, cashback or coupons.
Business case
Costs, impact and payback, derived transparently and prepared for decision-making.
Experience and campaigns
Touchpoints in store, app and communication, registration and activation.
Performance management
KPI system and dashboards that show whether customer loyalty works – from revenue penetration to opt-in rate.
Operating model and governance
Roles, processes and decision paths for day-to-day operations.
Technology and service providers
Requirements, selection and implementation of loyalty and CRM platforms.
Referral and recommendation
Customers recruiting customers – particularly effective in industries with longer-term contracts such as media, insurance, telecommunications and energy supply.
Knowing and reaching your customers
Many customers cannot be reached today: opt-ins or basic information are missing – the company simply does not know them. Loyalty creates incentives to identify themselves and give consent. This allows companies to reach more customers with relevant offers and information.
In physical stores, identification is the first lever, because without a loyalty card or app the purchase remains anonymous. Online, customers identify themselves automatically, with few exceptions such as guest checkouts. There, the opt-in rate is the decisive lever, so that customers may be addressed in a targeted way.
How we work
Our projects follow a clear process with exit points. After each phase, there is a usable result.
Analysis and diagnosis
We review existing documents, conduct interviews and analyze customer and transaction data. Result: a clear picture of where the company stands on customer loyalty.
Target picture and segmentation
Together we define which customers should be retained, which behavior should change and what role customer loyalty plays in the business model.
Loyalty design and business case
In workshops, we design how customer loyalty should be created: which added value, touchpoints and mechanics work together, where a program makes sense and how partners, data and organization are integrated. We calculate the options in the business case.
Decision paper and roadmap
You receive a management decision deck and a concept handbook with blueprint, business case and implementation plan.
Implementation support
On request, we support tendering, launch and the first months of operation.
What types of customer loyalty programs exist
If a program is to be part of the ecosystem, its form follows from purchase frequency, margin and brand. The following basic types are a selection of common program forms; in practice they are combined and supplemented by further mechanics.
Points program
Customers collect points and redeem them for benefits or discounts. Proven with high purchase frequency, but costly if the mechanics are not calibrated.
Status and tier program
More revenue brings a higher status with exclusive benefits. Strong where recognition and experience matter.
Coupons and cashback
Personalized offers based on purchase history. Effective when the data is good and wastage is avoided.
Paid membership
Customers pay for permanent benefits such as shipping, services or prices. Creates strong loyalty, but needs clear added value.
Multi-partner program
Several companies share one program and one currency. Large reach, but less data ownership and differentiation.
Community and experience
Access to events, content or the brand world. Particularly relevant for emotional brands.

FAQ
Frequently asked questions
What does a loyalty consultancy do?
A loyalty consultancy helps companies design customer loyalty systematically. At ProNexum, this covers strategy, loyalty design, business case, customer experience, KPIs, operating model and technology selection.
What is the difference between a loyalty program and a loyalty ecosystem?
A loyalty program rewards customers for specific behavior according to fixed rules. A loyalty ecosystem connects all areas of a company that influence loyalty – from product and service to digital channels and communication. A program can be part of it, but is not mandatory.
Is a loyalty program worthwhile for every company?
No. A program pays off if it changes the behavior of the right customers and the additional revenue exceeds the costs. We check this in the business case before any investment is made.
Own program or multi-partner program?
An own program offers more data ownership and differentiation, but requires more effort. A multi-partner program brings reach, but also ties customers to other brands. The right choice depends on customer base, margin and strategy.
How long does it take to develop a loyalty ecosystem?
Depending on scope, analysis, target picture and business case take a few weeks. The technical implementation follows and depends heavily on the chosen platform.
Which KPIs show whether customer loyalty works?
Important KPIs are revenue penetration, identification and opt-in rate, activation rate, repeat purchase rate, purchase frequency, basket size, churn and costs in relation to additional revenue.
Which legal and tax questions play a role?
Topics such as data protection, consent and the accounting treatment of points should be considered from the outset. ProNexum takes these requirements into account in the concept; legal and tax review is carried out by the relevant specialists.
Do you want to rethink customer loyalty or further develop your existing program?
We would be happy to discuss your starting point, goals and a sensible first step with you.
