What is an AI operating model?

An AI operating model defines how AI becomes part of the organization – with clear roles, processes, rules and metrics.

Definition

An AI operating model describes how a company anchors artificial intelligence in organization and way of working: with which structure, roles, processes, rules, metrics and technologies AI becomes part of value creation.

It is not a new model alongside the existing operating model. The basic structure – eight elements from target picture to technology – remains. What changes is what applies in each element.

A tool does not make an AI organization. Only responsibility, workflows and rules make AI reliable.

Three kinds of AI in the company

“We use AI” can mean very different things. What matters is which kind of AI sits where in the operating model.

Conversational AIOperational AIAgentic AI answersHuman steers every step turns data into actionembedded in process and dataHuman: rules, exceptions, quality acts and decides within limitspursues goals across several stepsHuman: goal, authority, right to intervene, accountability RISING AUTONOMY · RISING DEMANDS ON GOVERNANCE
With each level, not only the capability of AI grows, but the demand on roles, rules and responsibility.

Conversational AI

Responds to input: writing, summarizing, researching, developing ideas. The human frames the question, evaluates the answer and decides.

Operational AI

Is embedded in processes and operational data and triggers next steps. It becomes less visible, but more closely tied to the business.

Agentic AI

Pursues a goal across several steps, uses tools and adapts. It takes part in the process – and therefore needs clearly designed goals, decision rights and escalation paths in advance.

What changes in the operating model

The operating model reset through AI can be described in three movements.

What recedes

  • Work that consists mainly of manual execution
  • Handovers between functional silos
  • Steering by pure output (volume, speed)

What remains

  • Strategic direction and priorities
  • Responsibility for results – with people
  • Judgment, trust, relationship with the customer

What emerges

  • Workflows as the organizational unit
  • New roles: e.g. AI workflow owner, governance and risk, human-in-the-loop, data and enablement
  • Rules for autonomy, escalation and control
  • Measuring impact instead of activity

Distinction

An AI strategy names goals and use cases. The AI operating model describes how the organization implements them.

An AI project or pilot tests an application. The AI operating model creates the conditions for pilots to scale and deliver impact.

AI governance is an element of the AI operating model, not a substitute for it.

FAQ

Frequently asked questions

What is the difference between AI usage and AI maturity?

Usage means that AI is being used. Maturity means that AI is integrated into processes, data, roles and steering and delivers measurable impact. Broad usage therefore does not automatically mean high maturity.

Does every company need an AI operating model?

As soon as AI goes beyond individual productivity tools and influences processes or decisions, clear rules, roles and responsibility are needed. The scope depends on size and ambition.
